Resumo
O presente estudo de caso começa no setor de crédito de uma empresa do segmento
bancário, estratificando os dados do processo de formalização de contratos de limite
de crédito, a fim de definir um problema para atuar. A partir da definição do problema,
é decidido então pela concentração de esforços para melhorar a performance do
processo, em que se estabeleceu os KPI’s de redução do tempo total do processo,
disponibilização de informação sobre os processos em andamento e tempo de
processamento interno despendido no processo de formalização de contratos de limite de crédito. Para tal resolução, na revisão bibliográfica são levantados diferentes
programas de melhoria da produtividade e qualidade, como PDCA, BPM, Processo e
Seis Sigma, comparando-os e argumentando a escolha da metodologia DMAIC,
proveniente do Seis Sigma. Utilizando o roteiro DMAIC busca-se, a cada passo,
entender, justificar e aplicar cada ferramenta e diretriz para a redução do tempo de
retorno do cliente, tempo do processo interno e disponibilização da informação de
forma centralizada. São aplicadas algumas das ferramentas básicas da qualidade,
gráficos, cálculo de média, estratificação de dados, amostra aleatória, entre outros.
Neste trabalho é possível identificar oportunidades de melhoria que foram detectadas,
além dos resultados alcançados com as soluções implantadas e com teste de eficácia
realizado. Com os resultados do presente trabalho pode-se observar como a inclusão
e utilização das ferramentas da gestão de qualidade podem ser usuais no ramo de
serviços, para ter controle de atividades, controle dos processos e melhoria
significativa na entrega dos serviços realizados. Utilizando a melhoria contínua nos
processos e outras funções é possível influenciar diretamente na satisfação do cliente, alcançando assim o atingimento das métricas do projeto e a estabilização do processo reduzindo o tempo de resposta da operação bancária.
The present case study begins in the credit sector of a company in the banking segment, stratifying the data from the process of formalizing credit limit contracts, in order to define a problem to act on. From the definition of the problem, it is then decided by the concentration of efforts to improve the performance of the process, where the KPI's of reducing the total time of the process, providing information about the processes in progress and internal processing time spent on the process. For this resolution, in the bibliographic review, different productivity and quality improvement programs are raised, such as PDCA, BPM, Process and Six Sigma, comparing them and arguing the choice of the DMAIC methodology, coming from Six Sigma. Using the DMAIC script, each step seeks to understand, justify and apply each tool and guideline to reduce customer turnaround time, internal process time and centralized information availability. Some of the basic quality tools, graphs, averaging, data stratification, random sampling, among others, are applied. In this work it is possible to identify opportunities for improvement that have been detected, in addition to the results achieved with the solutions implemented and with the effectiveness test carried out. With the results of the present work, it can be observed how the inclusion and use of quality management tools can be common in the field of services, to have control of activities, control of processes and significant improvement in the delivery of the services performed. Using continuous improvement in processes and other functions, it is possible to directly influence customer satisfaction, thus achieving project metrics and stabilizing the process, reducing the response time of the banking operation.
